Lean Six Sigma - Black Belt & Green Belt

Doi dintre colegii noștri, Cristina Nedelcu și Jorge Montes au primit certificatul Lean Six Sigma Black Belt și respectiv Green Belt de la Academia Prysmian.

Cristina a derulat un proiect de succes despre Eficiența a materialelor, la fel ca pentru proiectul GB, dar cu o arie mai mare. Împreună cu echipa, a țintit reducerea principalei cauze de generare a deșeurilor (Scrap) de producție în zona Loose Tube la 50% față de semestrul anterior.

”Certificarea este o recunoaștere a rezultatelor aduse prin aplicarea metodelor potrivite în procese cu probleme necunoscute dar și a muncii în echipă și a calităților de lider demonstrate.” – ne-a spus Cristina.

Parcursul de la Green Belt la Black Belt a venit ca o urmare logică a dorinței de îmbunătățire continuă:you

”Am o ambiție continuă de a îmbunătăți procesele dar chiar la început nu aveam o experiența in aceasta metodologie, deci atât trainingul cât și proiectele m-au ajutat să-mi îmbunătățesc abilitățile analitic și într-adevăr să schimb direcția către obiectivele pe care le țintesc. Mergând spre BB a fost foarte dinamic, dar a trebuit sa depun tot efortul pentru un impact major în productivitatea companiei. În continuare eu o să fiu cea care acum va căuta oportunități mari de îmbunătățire pentru business și le voi gestiona cu instrumentele LSS dar la fel de bine pentru mine este și partea de mentorat a altor colegi în a învăța și a obține rezultate deosebite.”

Metodologia Lean Six Sigma a dat forma abordării mele astfel încât să identific, să elimin mai bine erorile din proces și să găsesc cele mai bune ocazii de îmbunătățire. În al doilea rând am avut ocazia să întâlnesc oameni extraordinari ce mi-au oferit suport pe tot parcursul, și îi menționez aici pe Master Black Belt-ul, Michal Kucera și Managerul de Program Global Lean Six Sigma, Frank Leenders. Am avut și norocul să vizitez alte țări și fabrici din Grup, unde instruirile au fost atât de bine organizate de Frank, în perioada în care încă puteam călători mai mult.”

Pentru Jorge, acesta a fost primul său proiect Lean Six Sigma (LSS) din Prysmian.

”Prima mea experiență Lean Six Sigma a fost o experiență de învățare foarte plăcută; când mi s-a oferit ocazia să mă alătur antrenamentului Hybrid am fost foarte entuziasmat, deoarece de obicei aceste tipuri de proiecte sunt alocate unor ingineri cu mai multă experiență; cu toate acestea, am luat-o ca pe o provocare și o oportunitate frumoasă de a avea un proiect de mare impact în fabrica Telecom din Slatina.”

Proiectul lui Jorge a constat în reducerea deșeurilor de fibră rezultate din neconformități (NCR) în toată fabrica (un domeniu mare; care ulterior a fost redus doar la zona Jacketing pentru proiectul LSS).

”Începutul nu a fost la fel de ușor, deoarece datele existente disponibile erau incomplete, iar procesului de gestionare a NCR îi lipseau mai multe funcții și domenii cheie. Sprijinul primit de la managerii mid-level ai fabricii și Frank Leenders, în calitate de mentor al LSS, a fost excepțional încă din prima zi. Am format o echipă multidisciplinară cu ingineri de producție, ingineri de proces, calitate și întreținere formată din 12 persoane pentru a implementa metodologia 4DX a analiza și prioritiza problemele pe baza datelor, a analiza cauzele principale a priorităților și a urma un plan de acțiune clar și structurat. În cadrul acestei echipe, participarea managerului de îmbunătățire continuă Cristina Nedelcu și a consultantului intern Laurent Comello au fost valoroase, deoarece și-au adus expertiza în instrumentele de analiză a cauzelor principale.

Acțiunile și întâlnirile echipei sunt în curs de desfășurare până în prezent, iar planul este de a le menține pe o perioadă nedeterminată. În general, sunt cu adevărat umilit de lecțiile învățate cu acest proiect și aș dori să mulțumesc echipei mele și tuturor celor care ne-au sprijinit. De asemenea, aștept cu nerăbdare să antrenez pe altcineva cu un proiect similar și să transmit cunoștințele altor fabrici din grup.”

Two of our colleagues, Cristina Nedelcu and Jorge Montes received the Lean Six Sigma Black Belt and Green Belt Certifications from the Prysmian Academy.

Cristina carried out a successful project on Materials Efficiency, like for the GB but with a higher span. She and her team were targeting to reduce the main driver of the Scrap in Loose tube manufacturing area and bring it to 50% then the previous half year.

“The certification it’s an acknowledgement of the results that i brought by applying the right methods in processes with unknown problems but also of the teamwork and leadership qualities I demonstrated.”

Cristina’s journey from Green Belt to Black Belt came as a logical consequence of the desire for continuous improvement:

“I have a continuous ambition to improve processes but right in the beginning I had no prior experience in this methodology, so both the training and the projects have helped me improve my analytical skills and really turn the gears toward the targets I was aiming. Going for the BB was very dynamic, but I had to put all the effort to make a significant impact on the company productivity.

The Lean Six Sigma methodology has shaped my approach into identify better the errors from a process, eliminate them and finding the best opportunities for improvement. Secondly, I had the opportunity to meat great people who supported me all the way through and I mention here my Master Black Belt Michal Kucera and the Global Lean Six Sigma Program Manager Frank Leenders. I was also lucky to visit other countries and plants of the Group, where the trainings were organized so well by Frank, back then we were able to travel more.”

For Jorge, this was his first Lean Six Sigma (LSS) project in Prysmian Group.

“My first Lean Six Sigma (LSS) Project inside Prysmian has been a really nice learning experience; when I was presented with the opportunity to join the Hybrid training I was super excited since usually these type of projects are assigned to more senior engineers; however I took it as nice challenge and opportunity to have a big impact project in Slatina’s TLC factory.”

His project consisted of reducing the Fiber Scrap related to Non-Conformities (NCR) in all the factory (a big scope; which later was reduced to only the Jacketing Area for the LSS project purposes).

“The start was not easy as the existing data available was incomplete and the process for NCR management lacked several key functions and areas. The support received from both Plant and Mid-level management and Frank Leenders, as my LSS mentor, was exceptional since day one. We formed a multi-disciplinary team with Production, Process, Quality and Maintenance Engineers of 12 people to implement the 4DX Methodology to Analyze and Prioritize problems based on data, Root-Cause analysis of the priorities, and follow a clear and structured action plan. In this team the participation of Continuous Improvement Manager Cristina Nedelcu and Internal Consultant Laurent Comello were valuable as they brought their expertise on Root-cause analysis tools.

The team actions and meetings are on-going to this day, and the plan is to keep them for an indefinite period. Overall, I’m truly humbled by the lessons learned with this project and I would like to thank my team and everyone who supported us in one way or another.

I also look forward to coach somebody else with a similar project and transmit the know-how to other factories in the group.”
